The framework

Most advice reaching this region arrives from the wrong stage.

Seven stages, each with a goal, a revenue range and a team shape. Find where you actually are — naming the stage is usually the first useful thing that happens.

Why this exists

Every framework a MENA founder reads was written somewhere else, for a company at a stage they are not at. It is not wrong so much as addressed to someone else. I wrote this one because I kept watching good founders execute advice meant for a company three stages ahead of them.

  • Advice arrives from the wrong stage

A founder at $5k MRR builds the org chart of a company at $500k, because that is what the article was about. Almost every expensive mistake I see is a stage error, not a judgement error.

  • Nobody knows what stage they are at

Founders describe themselves in adjectives — early, growing, scaling. So every stage here is expressed in MRR and team size, which are facts you already have.

  • The benchmarks were not set here

Payment rails, hiring markets, sales cycles and pricing psychology all behave differently in Cairo, Riyadh and Dubai. A roadmap that ignores that is a roadmap for somewhere else.

How it was built

Out of fifteen years running the function rather than reading about it: an insights team built from nothing, a company taken from two people to over a hundred, three SaaS products launched, and ten years of cohorts where every recommendation met a founder with a payroll date.

Every stage, mapped across nine functions

  1. Marketing
  2. Sales
  3. Product
  4. Customer Success
  5. Finance
  6. Legal
  7. IT Operations
  8. HR & People Operations
  9. Recruiting

The 7-Stage MENA SaaS Growth Roadmap

Seven stages, each with its own goal, revenue range and team shape. Find where you actually are — a company can be ahead in one function and behind in another, and naming the stage is usually the first useful thing that happens.

  1. Validation

    Cohort running

Find one person with one burning problem who will pay. You are not a CEO yet — you are a researcher.

    MRR
    $0 – $1k MRR
    Team
    Founders only

Prove one ICP has a burning, budgeted problem. Two committed pilots, a validated ICP and a price you can hold.

    Ask about this stage

  2. MVP

    Cohort running

Build the MVP with the committed cohort closest to product-market fit, and move from manual chaos to an execution rhythm.

    MRR
    $1k – $10k MRR
    Team
    2–3

Move from manual chaos to an execution rhythm: activation, tracking, a financial foundation, pricing, onboarding, and a PMF stage gate you can pass.

    Ask about this stage

  3. Acquisition & Distribution

    Cohort running

Identify and run the acquisition channels that actually fit your business — plural, not one — and build a repeatable engine.

    MRR
    $10k – $30k MRR
    Team
    4–8

Build real distribution — the acquisition channels that fit this business, plural, and a repeatable marketing-driven engine behind them.

    Ask about this stage

  4. Customer Retention

    Mapped, not yet taught

Fix the leaky bucket before scaling. The focus shifts from more sales to a better product.

    MRR
    $30k – $80k MRR
    Team
    10–20

Fix the leaky bucket before scaling. Churn first, then growth.

    Ask about this stage

  5. Product Focus

    Mapped, not yet taught

Recognised as first in your niche, with the power to say no. Efficiency over pure growth.

    MRR
    $80k – $200k MRR
    Team
    20–40

Own the niche well enough to say no. Efficiency over pure growth.

    Ask about this stage

  6. Scalability and Growth

    Mapped, not yet taught

A second act: a new product, a new geography, or a new channel.

    MRR
    $200k – $500k MRR
    Team
    40–80

Launch a second act: a new product, a new market, or a new channel.

    Ask about this stage

  7. Governance

    Mapped, not yet taught

Build the machine that builds the machine. Control the expansion and regain operational quality.

    MRR
    $500k+ MRR
    Team
    80+

Build the machine that builds the machine — governance, quality, and readiness for whatever comes next.

Stages 1 to 3 are built and taught today. Stages 4 to 7 are mapped but the curriculum is not written yet.

What I teach

  • Stage 1

MENA SaaS Foundation Masterclass — Stage 1, Validation

    You leave with
You leave with two committed pilots — signed letters of intent or paid concierge pilots, not compliments — a validated ICP with three scored buyer profiles backed by real evidence, an outbound engine running above a 10% reply rate, and a value-based price you can hold under pressure.
    Format
Live cohort. 6 modules, 17 steps. Every step pairs a teaching deck, an AI Coach prompt and an asset pack completed live in the room, applied to your own product and ICP. Arabic-first.
    Who it is for
Founders at $0–$1k MRR with no repeatable process yet, still proving that one ICP has a burning, budgeted problem. Not for founders looking for inspiration.
  • Stage 2

MENA SaaS Foundation Masterclass — Stage 2, MVP

    You leave with
You move from manual chaos to an execution rhythm: activation, tracking, a financial foundation, pricing, deal-closing, onboarding, and a product-market-fit stage gate you can actually pass.
    Format
Live cohort. 8 modules, 23 steps, built around the same triple-layer structure.
    Who it is for
Founders at $1k–$10k MRR with committed or paying customers but ad hoc tooling, building the MVP with the cohort closest to product-market fit.
  • Stage 3

MENA SaaS Foundation Masterclass — Stage 3, Acquisition & Distribution

    You leave with
A repeatable, marketing-driven client-acquisition engine running on whichever channels genuinely fit your business — ads, SEO, outbound, partnerships — rather than a bet on one.
    Format
Live cohort. 7 modules, 20 steps.
    Who it is for
Founders at $10k–$30k MRR with 4–8 people, ready to build real distribution.
